Affiliate cohort payback: measure recovery by cohort age

Cohort payback is the first period when cumulative contribution from a defined acquisition cohort covers its acquisition investment. Use contribution after the costs relevant to your business, not deposits or gross revenue. Compare cohorts at the same age, distinguish actual months from forecasts and report when recovery has not yet been observed.

Choose the business perspective and cohort boundary

An operator and an affiliate do not have the same payback calculation. For the operator, affiliate commission is usually part of acquisition economics. For an affiliate, earned commission is revenue and production or placement spending may be the investment to recover. State the perspective in the workbook title so the same label cannot conceal two different models.

Define a cohort by acquisition month, partner, market, product and qualification rule. Decide how a late approval is assigned and keep that policy stable. Our editorial recommendation is to retain both event month and approval month, then select one explicit cohort convention. Moving difficult cases into a newer cohort can make an older cohort appear stronger without improving the underlying economics.

Build retained contribution without double counting

Start with the revenue measure finance approves for this decision. Subtract relevant ongoing costs that are not already included, including revenue-share commission where applicable. Keep the upfront acquisition investment separate if you plan to compare cumulative contribution against it. Alternatively include it in a cumulative cash model, but do not subtract it in both places.

Calculate an observed synthetic payback

Synthetic operator example: acquisition investment is €12,000. After applicable ongoing costs and commissions, the cohort contributes €3,000 in month one, €4,000 in month two and €6,000 in month three. Cumulative contribution reaches €3,000, €7,000 and €13,000. Payback is observed during month three at the monthly resolution of this model.

Do not claim an exact day from monthly totals. A linear interpolation could be shown as a modeling assumption, but it would not be an observed cash event. If month three is a forecast, the correct description is projected month-three payback. The table deliberately uses invented figures and makes no claim about typical affiliate recovery times or performance by market.

Compare cohorts at the same age

A January cohort with six months of contribution should not be ranked against a June cohort with one month using lifetime totals. Build an age table with month one, month two and subsequent periods measured from each cohort's acquisition convention. Mark immature cells as unavailable rather than zero. Zero implies an observed result; unavailable means the result has not happened yet.

Retain the size of each cohort and its approved acquisition cost beside the age curve. A very small cohort can be dominated by a few unusual outcomes. Use uncertainty ranges and your own observation history when deciding whether a difference is stable. There is no universal count that makes every market, creator and revenue distribution statistically reliable.

Separate economic recovery from liquidity

A contribution model can show recovery before associated cash is collected, or while invoices remain payable. Maintain a cash schedule if funding is the decision at hand. Record creator guarantees, platform fees, invoice due dates and expected commission receipt dates as appropriate to your perspective. A profitable forecast can still require working capital.

Stress delayed approvals, reduced contribution and higher legitimate deductions separately. Do not improve the downside case by changing the cohort definition or quietly dropping a committed cost. If the downside never reaches recovery within the planning horizon, say so. An open-ended promise that the cohort eventually pays back is not a substitute for evidence about the unobserved tail.

Use the curve to make a bounded renewal decision

Our recommended renewal memo states observed contribution through the latest complete period, forecast contribution beyond it, unrecovered investment and the next review date. Add the agreement version so rate changes can be distinguished from changes in audience quality. If the commercial structure changes, show the old and new economics rather than overwriting the original acquisition history.

Choose a budget that fits the uncertainty and cash position, subject to approved market and platform activity. A cohort table should inform commercial planning, not encourage pressure on individual customers to increase gambling. Keep analysis aggregated and access controlled. Frequently asked questions

Is NGR divided by CPA a payback calculation?

It can be a partial ratio, but it is not automatically retained contribution or cash recovery. Check which costs NGR already includes and which ongoing commissions or expenses remain.

What if payback is outside the observation period?

Report it as not yet observed. You may add a clearly labeled forecast with assumptions and downside ranges, but do not describe a modeled future crossover as an achieved result.

Can I compare creators of different sizes?

Yes, with equal-age cohorts and consistent definitions, while retaining size and uncertainty. Per-acquisition measures help normalize scale but do not remove volatility or differences in commercial terms.
